Retrieval P95 climbed from 220ms → 810ms for 38 minutes. Root cause: embedder pod hit a cold-shard cache miss after deploy. Mitigated by rolling back to n-1, root cause in review.

7% of sync sessions saw retry storms for 12 minutes due to a NATS cluster rebalance. No data loss.
